Sales are SEK 42,000 below budget. Should the sales lead review prices, or did the team sell fewer hours than planned? The same red figure can prompt two very different decisions.
A useful dashboard lets a controller trace the company-wide variance back to the line that moved. The first design decision is how far that comparison can go. If the budget stops at business unit level, a department head needs to know what they can reasonably infer from it.
Find the level at which the figures match
Suppose an Excel budget has one row per month and business unit, while the ledger includes accounts, departments and projects. Map the relevant accounts and departments to budget lines. Keep unmapped entries visible as a separate line so the total still reconciles to the ledger.
If two departments share a budget, show each department's actuals and calculate the variance for the two together. If the managers need individual targets, someone must own that allocation. Keep the basis and approval date with the figures.
A worked example using hours sold and hourly rate
Consider a consulting team selling one type of service. Its monthly budget is 400 hours at SEK 1,500, or SEK 600,000. It sells 360 hours at SEK 1,550, earning SEK 558,000. Revenue is down 7% against plan. Two movements explain the gap.
| Driver | Calculation | Contribution |
|---|---|---|
| Fewer hours | (360 − 400) × SEK 1,500 | −SEK 60,000 |
| Higher average rate | 360 × (1,550 − 1,500) SEK | +SEK 18,000 |
| Total variance | SEK 558,000 − SEK 600,000 | −SEK 42,000 |
Reconcile one closed period before extending the dashboard
Use a monthly report finance has already signed off. Trace both revenue and costs from the overview to that report. Agree which direction is favourable for each row. Higher revenue and higher costs both exceed plan but have different implications.
Keep the approved budget and the latest forecast as separate versions. Mark open periods and show when the figures were extracted. If an entry is posted retrospectively, the controller should be able to explain why today's figure differs from last month's meeting pack.
Common questions
How should the dashboard handle a zero budget?
Show the currency variance and leave the percentage blank with an explanation. Distinguish a line with an approved budget of zero from a line where nobody has entered a budget yet.
Can we keep our budget in Excel?
Yes. A workbook with the period, amount, budget line and approved version can be a sensible first source. If managers can revise the budget, the dashboard needs a way to select the version used at the meeting.
